Why this offer matters now

The support takes an existing AI pilot or MVP into productive operation in a hands-on and controlled way over 6–12 weeks. We sharpen pilot goals and success criteria in a pilot charter with clear gates, organize change management and user enablement, and optimize the solution iteratively. We then plan the rollout, accompany the go-live and transition the solution cleanly into operation. At the end stands a productively used AI system with documented impact, briefed users and operators, as well as an honest scaling recommendation.

Starting point

The central bottleneck of AI initiatives is not the idea or the prototype, but the transition from pilot to production: according to S&P Global (2025), 42 % of companies abandon the majority of their AI initiatives before productive deployment, and a substantial share of pilots is expected by market observers to be abandoned again by the end of 2026. Pilots rarely fail because of the technology, but because of missing success criteria, unclear responsibility in operation, lacking user acceptance and missing change management. Clear gates and an abort/scaling logic are often missing: it remains unclear against what a pilot is measured as "successful" and when it should go into production, be adjusted, or be stopped. Without a clean operational handover, even a technically functioning solution remains a permanent stopgap.

Your benefit

  • A productively used AI system instead of a prototype stuck in pilot status — with measurable success criteria and traceably documented impact.
  • Robust gate decisions (go / adjust / no-go) based on agreed criteria instead of gut feeling — including an honest abort option if the economics do not hold up.
  • Acceptance and enablement of users through structured change management, communication and enablement.
  • Governance anchored in the solution (responsible persons, approvals, labeling, EU AI Act/GDPR reference), so that operation happens responsibly and verifiably.
  • A clean transition into operation with a runbook, monitoring logic and briefed responsible persons, as well as a well-founded recommendation on scaling and further rollout.

A good fit when …

  • You have a working AI pilot or MVP that has not yet been used productively.
  • You want to approach the transition into operation in a controlled way and with clear success criteria instead of gut feeling.
  • You take user acceptance and change management seriously as the actual hurdle.
  • You are able to name responsible persons for later operation.

How we work

6 phases, 4 gates — you decide at every transition.

  1. 01

    Pilot setup & charter

We review the pilot/MVP, clarify goals and framework conditions, and record scope, user group, measurable success criteria (KPIs with baseline and target value) and the gate logic in the pilot charter. A risk, data and governance check (risk classification aligned with the EU AI Act) creates the prerequisite for productive operation.

Gate — your approvalG0: Charter approved, success criteria measurable, pilot suitable as a starting basis (otherwise rework or an honest, documented abort).
  2. 02

    Change management & user enablement

We create a change and communication plan (stakeholder map, messages, channels) and enable users through role-based short training sessions, a user guide and a support channel. Key users and multipliers are named and feedback loops are set up.

  3. 03

    Optimization & gate review

We evaluate usage and KPIs, prioritize adjustments and document them in the optimization/iteration log. In the gate review, we assess against the charter criteria.

Gate — your approvalG1: Documented go/adjust/no-go recommendation against the charter criteria, decided by the customer steering committee.
  4. 04

    Rollout & go-live preparation

We define the rollout scope and prepare the go-live with a go-live checklist, runbook, rollback considerations and clear responsibilities. Monitoring/logging and governance points are bindingly planned in.

Gate — your approvalG2 (production release): Go-live checklist (business/technical/governance/communication) ticked off, monitoring and rollback in place.
  5. 05

    Go-live & hypercare

We accompany the go-live with heightened attention (hypercare) over 1–2 weeks and quickly resolve issues that arise. The solution goes into productive use in a stable manner.

  6. 06

    Operational handover & completion

We hand over the runbook, monitoring logic, governance anchoring and escalation paths to the operational/business owners and brief them. A lessons-learned workshop and a final report with proof of impact and a scaling/retainer recommendation conclude the project.

Gate — your approvalG3 (acceptance): Operation stable, handover complete, responsibility confirmed.

What you receive

  • Pilot charter

Binding steering document with goals, scope, user group, measurable success criteria (KPIs with baseline/target value) and defined gates incl. go/adjust/no-go logic.

  • Change & communication plan

Stakeholder map, core messages, communication channels and participation formats to actively steer acceptance and change in the affected team.

  • User enablement package

Role-based short training sessions, user guide and support/office-hours concept incl. key-user/multiplier model for sustained usage.

  • Optimization & iteration log

Traceable documentation of the adjustments made during the pilot phase, with an evaluation of usage and KPIs as a basis for gate decisions.

  • Go-live checklist & runbook

Structured release checklist for the productive start, as well as a runbook with operational processes, responsibilities, monitoring, escalation and rollback logic.

  • Operational handover package

Handover documentation and briefing of the operational and business owners: responsibilities, governance anchoring, maintenance and review rhythm.

  • Final & lessons-learned report

Assessment against the success criteria with proof of impact, collected lessons learned and a well-founded recommendation on scaling, further rollout or ongoing support.

Base package plus optional modules

The base package stands on its own. Optional modules dock on now or later — you decide how far you go.

Change communication package

A fully worked-out communication package for the rollout: core messages, announcements, FAQ and formats for the affected teams. Strengthens the included change management with ready-made communication materials, but does not replace internal alignment.

available now

Additional user training wave

A further enablement wave for additional locations, shifts or teams that were not part of the original user group. Broadens enablement without changing the pilot scope.

available now

Operational retainer

Ongoing support after the operational handover — a fixed sparring partner, governance maintenance and further development on a monthly basis. Represented as a separate continuation via the AI Retainer (offering 11), not part of the pilot support.

Good to know & honest scope

Good to know

Prerequisites

  • An already functioning AI pilot or an MVP as a starting basis, as well as access to the solution and the relevant technical contact persons.
  • Naming of an internal project owner as well as operational/business owners who will carry the solution after the handover.
  • Access to the metrics and data required for success measurement (baseline and ongoing usage).

Your involvement

  • Availability of the user group for enablement, feedback and pilot usage to the agreed extent.
  • Timely gate decisions by management or the steering committee at the agreed points.
  • Involvement of IT/data protection for permissions, data flows and operational requirements.

Honest scope

  • –The new build or initial technical development of the pilot — a prerequisite is an existing pilot/MVP.
  • –Ongoing operation and maintenance after the handover — the AI Retainer is intended for this.
  • –Legally binding assessment: the governance/risk classification is organizational advice, not legal advice; binding assessments are conducted externally.

Note: not legal advice. Content with a legal dimension (e.g. EU AI Act, GDPR, ISO/IEC 42001) is professional orientation, not legal counsel.
